Skill matrix: template, example and how to build one

What is a skill matrix?

A skill matrix is a grid of the skills a team needs against the people or roles in it, showing the proficiency each role requires and the level each person has demonstrated.

It is also called a competency matrix, and it is the reference a development plan is measured against.

A skills matrix example

A support team lists six skills down the side (product knowledge, troubleshooting, written tone, escalation judgement, tooling and coaching) and its people across the top. Each cell holds a level from 1 to 4. Required levels differ by role: a support lead needs coaching at 3, a new agent at 1.

Skill matrix levels

  • 1, awareness: knows what it is and when it matters.
  • 2, working: can do it with guidance.
  • 3, practitioner: does it independently and reliably.
  • 4, expert: teaches others and improves how it is done.

How to create a skills matrix

  • List skills from the real work, not a generic catalogue.
  • Set the required level per role, not per person.
  • Assess current levels from evidence such as assessments, not self-ratings alone.
  • Review it every quarter, because skills and roles change.

Using it to drive development

Keep one skill matrix template per role, then let it drive learning: the gap between required and demonstrated level decides what each person learns next. Personalized Learning Platform for Corporations sets skill matrices per role rather than drawing them from one shared catalogue.
